Funnel deep-dive case: how to structure it

A common prompt: "A product's signups increased 25% month over month, but paid conversion dropped from 8% to 5%. What do you investigate?" Start by saying you would not assume the product got worse. You need to separate mix shift, tracking error, channel quality, product changes, pricing, seasonality, and sales or lifecycle changes.

Work the case in layers.

  1. Validate the data. Check event definitions, attribution windows, bot traffic, duplicate accounts, pricing page events, and whether the conversion window changed. Growth candidates lose points when they optimize broken instrumentation.
  2. Segment the funnel. Break down by channel, geography, device, plan, company size, persona, campaign, and cohort. A global drop may be one channel flooding the funnel with low-intent users.
  3. Map step conversion. Look at visit-to-signup, signup-to-activation, activation-to-trial, trial-to-paid, and paid-to-retained. Find the step that actually moved.

Decision rule: Ship if activation improves by at least 5% relative, guardrails remain neutral, and the lift persists across acquisition channels. If activation improves but retention drops, investigate whether users are completing setup without real intent.

Follow-up: If it wins, roll out to the segment, then test copy, default recommendations, and lifecycle nudges. If it loses, analyze whether the prompt appeared too early or the integration setup was too heavy.

This level of detail shows you know experiments are not magic. They are decision tools.

Growth-loop case study

A growth-loop prompt might ask: "Design a growth loop for a team documentation product." Do not answer with "SEO, paid ads, and referrals." A loop is a repeatable mechanism where usage creates distribution or value that attracts more usage.

For a team documentation product, one loop could be the collaboration loop. A user creates a doc, tags a teammate, the teammate visits to comment, the teammate creates or shares another doc, and the workspace becomes more valuable. The loop metric is not raw invites; it is invited teammates who complete a meaningful action within seven days. Levers include better invite timing, comment notifications, templates that require collaboration, permissions that reduce anxiety, and lifecycle prompts tied to unfinished work.

Another loop could be the public knowledge loop. Teams publish selected docs externally, those pages rank or are shared, new users discover the product, and some create their own workspace. This loop depends on quality templates, indexing controls, attribution, and a clear path from reader to creator. The guardrails are spam, low-quality public pages, security mistakes, and support load.

A senior answer explains which loop you would prioritize based on product stage. Early teams may need activation and collaboration density before SEO. Mature teams may have enough content volume to invest in public distribution. Marketplaces may need supply quality before buyer acquisition. Consumer social products may need creation incentives before referral prompts.

Behavioral stories Growth PMs need

Prepare four stories.

First, a metric diagnosis story where the first explanation was wrong. Show curiosity and data hygiene. Second, an experiment story with a clean hypothesis and a decision you made. Third, a cross-functional story where design, engineering, marketing, or sales had a different priority. Fourth, a judgment story where you rejected a growth idea because it hurt trust or long-term value.

A strong failure story might be: "We added urgency messaging to trial expiration and saw paid conversion rise 6%, but support tickets and refunds climbed. Cohort analysis showed the lift came from low-intent users who churned after one month. We rolled back the most aggressive copy and rebuilt the flow around value reminders, which produced a smaller conversion lift but better second-month retention." That answer says you can learn, not just claim wins.

2026-specific topics to prepare

AI personalization will come up. A good answer is balanced. You can use AI to tailor onboarding, recommend templates, summarize user intent, and identify churn risk, but you need transparency, opt-outs, privacy review, and measurement against long-term outcomes. Do not propose black-box personalization that manipulates users or leaks sensitive data.

Pricing and packaging also come up more often. In a tighter budget environment, Growth PMs are asked to improve monetization without wrecking acquisition. Be ready to discuss free-to-paid boundaries, usage limits, team-based expansion, annual plan incentives, and enterprise handoff. The best candidates can say when a paywall should move later because activation is not strong enough yet.

Finally, expect questions about experimentation velocity. A healthy growth team might run multiple lightweight tests per week, but the number matters less than learning quality. Shipping twenty button-color tests is not impressive. Running six tests that identify a real activation constraint is.

Questions to ask the interviewer

Ask questions that reveal whether the growth role has leverage.
